The Journey to $10 Million: How We Did It

We started from scratch, with no existing audience or email list, and in just under two years, we built a coaching business that collected over $10 million in revenue. How? By focusing on three critical elements: crafting a high-ticket offer, mastering lead generation, and refining our sales and delivery process.

Our work wasn’t just limited to our own business either. We’ve replicated this approach in dozens of other coaching businesses across different niches. From fitness coaching to real estate investment coaching, our system consistently delivers results.

We helped clients generate millions in revenue, from $189,000 in sales within the first two months for a sales coaching client, to adding $76,900 in new revenue within the first 30 days for a client in the AI consulting space. These aren’t just isolated cases—they are part of a repeatable, scalable system.

Step 1: Crafting a High-Ticket Offer That Converts

Your offer is the foundation of your business. For us, we started with a $5,000 offer, which eventually grew to $7,500 as our reputation and demand increased. The offer was designed to solve a specific, high-impact problem: teaching people how to make money online without the need for a traditional business setup, upfront investment, or inventory—all they needed was a smartphone.

This concept resonated deeply with our target market because it provided a clear, achievable result without overwhelming them with complicated requirements. Our offer was structured as a 12-month program, giving clients enough time to achieve measurable results.

Step 2: Generating Consistent, Qualified Leads

Once we had our high-ticket offer, we needed to consistently fill our pipeline with qualified leads. We used two primary methods for lead generation:

1. Affiliate Marketing and Facebook Groups:

  •    We leveraged Facebook groups where our ideal clients congregated. By identifying relevant groups (for example, sales, health, or wealth-related niches), we started engaging in conversations and initiating direct outreach. We had affiliates help us with the outreach by sending DMs to prospects and engaging with posts. 

  •    The key here is understanding where your audience hangs out and tailoring your message to that environment.

  •    Affiliates would DM 20 people in the morning and 20 at night, following up to gauge interest, then setting appointments for a deeper conversation.

2. Facebook Ads:

  •    Our ads were simple but effective. We ran ads offering free training to help people make money online, driving traffic to an opt-in page. On the opt-in page, we had a simple headline, benefits list, and a call to action to watch the training. 

  •    Once prospects watched the training, they were invited to a low-cost $97 offer, which upsold into a $197 and finally a $2,000 program.

Our lead generation funnel was highly streamlined: Facebook ad → opt-in page → webinar → sale.

The secret to success here is speed and follow-up. As soon as someone opted into our training, we contacted them within 5 minutes, which increased our chances of converting them by 100x. Studies show that quick follow-up dramatically boosts your chances of closing a deal.

Step 3: Closing Leads and Building a High-Performing Sales Team

Sales is the lifeblood of any coaching business. Even if you have a great offer and lead generation system, if you can't close deals, your business will stall. This is where our sales process and team structure played a massive role in our growth.

We built a three-tiered sales team:

  • Affiliates - who did the initial outreach.

  • Appointment Setters - who qualified leads and scheduled sales calls.

  • Closers - who ran the sales calls and closed the deals.

Our closers followed a proven sales script that involved:

  • Leading with service: We started every call by ensuring that prospects had accessed our free training and asked if they had any issues. This dropped their guard and created rapport.

  • Fact-finding: We dug deep into their current situation, their goals, and the obstacles holding them back. This information was essential for tailoring the offer to their specific needs.

  • Presentation and Test Closing: We walked prospects through our offer, asking questions along the way to ensure they understood how it could help them. Then we’d present the price and handle objections.

Our goal was always to collect payment immediately during the call. We’d take their credit card info, sign the agreement, and swipe the card while they were still on Zoom, reducing buyer's remorse and ensuring a smooth process.

Step 4: Delivering Client Results and Retaining Them for Long-Term Success

Once we closed the sale, the focus shifted to client success. We understood that if clients weren’t happy, they wouldn’t stick around, and they definitely wouldn’t buy from us again.

Here’s how we structured our client delivery system:

1. Onboarding within 24 hours: We set up an onboarding call immediately to map out the client's journey and make sure they knew exactly what to do next.

2. Weekly coaching calls: We provided group coaching calls twice a week to keep clients engaged, answer questions, and provide ongoing support.

3. One-on-one coaching: Clients had access to a dedicated coach who provided accountability, answered questions, and guided them through our program.

4. New student orientation: We ran weekly new student orientations to build community and reinforce their decision to invest.

The faster and more efficiently we delivered value, the more satisfied our clients were, leading to increased retention and upsell opportunities.

Step 5: Upselling and Scaling

The final piece of the puzzle was upselling. We created a tiered upsell system that allowed clients to move into higher-ticket offers as they saw more success with our programs. Our upsells ranged from $1,500 to $100,000, with offers for more advanced coaching and support.

  • Deliver massive value first: Before offering a higher-ticket upsell, we made sure clients were getting exceptional results with their initial purchase.

  • Strong sales-delivery alignment: Our sales team worked closely with the delivery team to identify clients who were on fire and ready for the next step.

  • Personalized upsell offers: We tailored our upsell offers to the specific needs and desires of each client, ensuring they felt understood and supported.
